執行新產品導入專案時,常會發生專案無法準時完工或是範圍變更的情況,其原因在於新產品導入過程中,每階段都會發生不確定的狀況,造成專案的執行發生變動,使專案的管理不易。因此,本研究目的有二:(1)以系統動態的觀點解構複雜之新產品導入專案,將複雜行為化成簡單的系統,以瞭解系統全貌。(2)運用專案管理九大管理知識解決系統內之各項關鍵問題。本研究發現個案公司新產品導入專案時,其主要的關鍵問題為專案團隊專業技能不足、與國外專家溝通不良等兩大問題。筆者依據數年貼身觀察之經驗,逐步選擇專案管理中之人資管理、時間管理、溝通管理及風險管理等技術來減輕問題對專案的影響。本研究不僅研究系統動態學在專案管理的運用,也希望提供給個案公司專案經理及管理階層做為參考,並做出適當的管理決策,另一方面也期望此一過程能逐步完善個案公司爾後的專案。 Failing to achieve project schedule and scope change is occurred when to implement NPI (New Product Introduction) projects. Because of many uncertain events may be happened in each phase of the projects. In order to resolve uncertainties, the project manager needs to consider every situation and to find possible solutions. This paper studies includes two steps, firstly, analyze the complicated behaviors of NPI projects by SD and to simplify it into a simple system, thereby to gain an understanding of the overview. Then nine knowledge areas in project management were applied to solve the key problems which identified. The key problems related to the NPI project in N company included capability of project members was not at right level and communication difficulty between project team and experts from foreign. After the problems have been identified, appropriate skills in nine management areas, such as human resource management, time management, communications management and risk management, were proposed to solve those problems. This paper is not only research application of system dynamics in project management and gives suggestions to improve performance of NPI projects, but also hopes that the results of this study may help project manager and management team to plan and to manage the projects well and can be a lessons learned for future relative projects.
